When we want to help students succeed, we instinctively think about what to add: more programs, more reminders, more steps. But nearly two decades of evidence show that the most effective approaches subtract: simplifying processes, removing friction, and lowering the cognitive cost of action.

This tool will help you challenge those instincts and design approaches that make it easier — not harder — for students to act.

The Subtraction Challenge

Your first move should always be to subtract. For each step in the process, ask whether it needs to exist at all.

Questions to ask about each step
Can this step be eliminated entirely? Is it actually necessary, or just how things have always been done?
Can this step be done for the student instead of by the student? Pre-populating forms, auto-enrolling, pre-selecting defaults
Can this step be radically simplified? A shortlist of 3 instead of a catalog of 200; a single confirmation instead of a 10-page form
Can a default be changed so the desired action happens automatically unless the student opts out?
Can uncertainty be removed before the student has to act? Guarantee aid before application; show exact costs, not estimates

For each step, decide: subtract it or keep it for now.

The Cognitive Load Check

For steps you can't subtract, ask: is your approach doing the cognitive work, or is the student still doing it alone?

Questions to ask about each remaining step
Is the next concrete action obvious? Will the student know exactly what to do? Personalized texts naming a specific task at a specific school worked; generic “complete your enrollment tasks” didn’t.
Are you resolving ambiguity or creating it? Does the student have to interpret, compare, or weigh options alone? Simplified school shortlists worked; full data dumps didn’t. Loan letters with data but no recommendation had no impact.
Have you anticipated where students will get confused or hesitate—and built in a path through it? Interactive text campaigns where students could reply and connect with an advisor worked; one-way informational texts didn’t.
Is the student asked to independently process complex information? Can you process it for them? An advisor who helps identify the right college works; a brochure listing reasons college is valuable doesn’t.
Does your approach tell students what to do, or just why it matters? Motivation and information alone rarely change behavior. Concrete, actionable next steps do.

For each remaining step, mark whether you’ve redesigned it to reduce cognitive load.

Who delivers a message matters as much as what it says. In-person advising sees 97% take-up vs. 44% for remote outreach from unfamiliar advisors.

Your Design Checklist

Subtract first. Before adding anything, ask what can be removed, automated, or pre-filled. The best approach is often the one that makes a step disappear.

Then reduce. For anything you can’t subtract, make the next action concrete, obvious, and low-effort. Resolve ambiguity. Anticipate hesitation. Do the cognitive work so the student doesn’t have to.

Lead with diagnosis, not solution. Don't replicate a successful approach from another context without first understanding the specific barriers students face here.

Three Recommendations from the Research

Address messenger neglect

Far more time goes into crafting message content than choosing the right sender. But the sender may matter more. Trusted, known messengers consistently outperform institutional ones.

Avoid the low-hanging-fruit trap

Don't mistake low cost for high impact. Simplification sometimes requires upfront investment (like partnering with tax pros to pre-fill aid forms) that pays off at scale. A text blast that doesn't change behavior isn't actually cheap.

Lead with a diagnosis, not a solution

Understand the specific barriers students face before choosing an approach. What worked in one context may fail in another if the underlying problem is different.
